The recent attention on Moltbook, a social network where AI agents interact with each other has sparked curiosity, fascination, and concern. But focusing only on Moltbook misses the bigger picture.
Moltbook isn’t the problem. It’s a signal. A signal that we are crossing a line from AI as a tool to AI as an actor. And most organisational AI governance models are not ready for that shift.
Why Agentic AI Changes the Risk Equation
Traditional AI governance assumes:
- a bounded model,
- a defined use case,
- a human-in-the-loop,
- a controlled deployment environment.
Agentic AI breaks all four. Agentic systems can:
- initiate actions,
- interact with other agents and systems,
- learn from ongoing interactions,
- operate continuously with minimal human oversight.
Now add networks of agents: social, collaborative, competitive, and you introduce emergent risk that cannot be assessed at the level of a single model. This is qualitatively different from “using GenAI”.
The New Classes of Risk Agentic AI Introduces
1. Accountability dilution
When an agent acts autonomously:
- Who is accountable for its decisions?
- Who owns downstream consequences?
- Who is responsible when intent drifts?
“Human-in-the-loop” becomes meaningless if the loop is symbolic rather than operational.
2. Unbounded learning and behavioural drift
Agentic systems don’t just execute, they adapt. That creates:
- behaviour drift over time,
- reinforcement of bias through interaction,
- deviation from original design intent.
Governance models built around static model approval simply don’t hold.
3. Ecosystem risk, not system risk
Agent networks introduce:
- agent-to-agent influence,
- amplification effects,
- cascading failures.
Risk no longer lives inside one model or one vendor. It lives between agents. Most AI risk frameworks today are not designed for this.
4. Data provenance collapse
Agents learn from prompts, context, interactions, and feedback. That means:
- blurred data lineage,
- difficulty proving what data influenced what behaviour,
- high likelihood of contamination with unverified or sensitive information.
Once an agent has learned something in the wild, rollback is theoretical at best.
5. Regulatory and compliance ambiguity
Agentic behaviour challenges:
- explainability requirements,
- auditability expectations,
- decision accountability under existing laws.
Regulators still think in terms of systems. Agentic AI behaves like participants.
Why Moltbook Matters to Organisations
Even if your organisation never uses Moltbook directly:
- employees may experiment with agent platforms privately,
- agents may be trained on work-related context,
- insights, behaviours, or representations may leak externally,
- reputational and legal exposure may still attach to the organisation.
This is Shadow Agentic AI — and it is far harder to detect than Shadow AI tools.
What Agent-aware AI Governance Needs to Look Like
This is where governance must evolve rapidly.
1. Expand the definition of “AI system”: Agents (including externally hosted ones) must be treated as AI systems for governance purposes.
2. Shift from model-centric to behaviour-centric governance. In addition to “how were models trained?”, controls must focus on:
- what agents can do,
- who they can interact with,
- what data they can access.
3. Assume continuous risk, not point-in-time approval. Agentic AI requires:
- continuous monitoring,
- behavioural thresholds,
- kill-switches and escalation paths.
4. Apply Zero Trust principles to AI agents. Never assume:
- agents remain aligned,
- agents operate within original intent,
- agents respect organisational boundaries.
5. Treat public or networked agents as high-risk by default. Especially where agents:
- interact externally,
- evolve autonomously,
- or influence decisions.
The Uncomfortable Truth
Agentic AI doesn’t arrive via a procurement request. It arrives via curiosity, experimentation, and capability creep. Moltbook is simply one of the first visible manifestations of this shift.
The real governance question is no longer: “Do we allow this AI system?”
It is: “How do we govern autonomous, evolving, networked AI behaviour — at scale?”
If your AI governance model can’t answer that, it’s already out of date.
